Put them on XC first no poles , let them play  sharks and fishes with others the comfort on skis they develop is immence, downhill becomes easy.

i started my son at 3. have patience its a lot of work. i used a harness and also had a contraption that kept his ski tips together in a wedge. you may want to get a giant hockey bag to transport all the skies and boots. not sure how you can do more then  one kid at a time. getting them on and off the chair lift is difficult. you probably have to teach one at a time while the others wait in the lodge or play outside.

i agree with someones quote about using the harness too long. I used it about 10 times. that was to much.
as far as boots go i would take the liners out and out there foot in there. this allows you to see where there big toe is and get a proper fit. bought a lot of second hand boots at swaps and garage sales. kids cant tell you if the boots fit or not.

We ski cross country and we started our daughter around 27 months.  Just walking back and forth on skis in the stadium at Mount van Ho.  My rule was, if she wanted to be done after 5 minutes, fine.  If she was done after 20 minutes, fine.  One time we were out there for nearly an our at 0 degrees F.  If only I was so patient in general.
